The Challenge
The organization needed to uncover the main vulnerabilities of a fully on premise application that depends almost entirely on a single external provider. At the same time, it had to determine whether its architecture and infrastructure were ready to scale and to safely handle massive increases in demand.
Our Solution
We assessed the application end to end and turned the findings into a clear path forward:
- An iterative approach across six action blocks: We organized the work into six clearly identified action blocks and refined the analysis iteratively as new information came in.
- Information gathered directly from the people involved: We combined working sessions and interviews with referents from the client and the external provider to gather as much information as possible, and of the best quality, about the flows under analysis.
- A diagnosis backed by verifiable evidence: We consolidated a structural diagnosis across the six blocks evaluated, with evidence that makes the accumulated technical debt and the provider dependency visible.
- A remediation plan in four sequential stages: We structured the plan in four stages, with tasks prioritized by criticality and special emphasis on cybersecurity and the capacity to scale operations.
- Tactical recommendations and solution wireframes: We defined tactical recommendations and wireframes to correct the main security, performance, and UX flaws.
The organization now holds a diagnosis backed by evidence and a prioritized plan to secure and scale the platform.
Key Benefits
The diagnosis delivered four lasting benefits:
- Visibility of the application's current gaps and deficiencies
- A clear roadmap to resolve each properly identified finding
- Lower risk, with greater security and operational efficiency
- A defined path to reach the scale the organization is aiming for
The organization can now plan its growth knowing exactly which gaps to close first.
Results
The diagnosis ended with evidence in hand and a plan to act on it:
Delivered a consolidated structural diagnosis across the six blocks evaluated, backed by verifiable evidence
Exposed the accumulated technical debt and the organizational risks behind the iceberg effect of provider dependencies
Defined a prioritized action and remediation plan in four phases, with tactical recommendations
Included solution wireframes to correct the main security, performance, and UX flaws
